New subscribers are at their most engaged. Here's how to build a welcome series that turns that attention into a first (and second) order.

The minute someone subscribes is the best shot your brand will ever get at their attention. They just raised their hand. They are curious, they want to hear from you, and their eyes are on your sender name. What you do over the next week or so decides whether they buy or quietly drift toward the unsubscribe link.

A welcome series is the flow that makes the most of that window. It delivers whatever you promised at signup, introduces the brand, and earns the first order before the excitement fades. It runs for every new subscriber, forever.

How many emails should a welcome series be

Three to five works for most brands. The right number comes down to two things: how complex your offer is and how long people take to decide. Simple, low-price products? Three is plenty: introduce, inform, convert. Considered or premium purchase? Give yourself five or six to build trust before you ask. Past six and you risk wearing out the welcome before anyone buys.

The usual mistake is stopping at one (a single hello, then silence) or padding the series with filler. Every email should earn its spot by doing one job.

What each email should do

  1. 1.Email 1, deliver the promise. Sends right away. If you offered a discount or a guide at signup, this is where it shows up. Say what they will hear from you and how often. Keep it short.
  2. 2.Email 2, tell the story. Sends about two days later. This is your "why we exist" email: what makes you different, who you are for, what you stand for. Do not sell here. Just make the brand worth watching.
  3. 3.Email 3, show what you do. Sends two to three days after that. Point to your bestsellers or a "start here" guide. Low pressure. The job is orientation, not a hard sell.
  4. 4.Email 4 and beyond (if used), earn the sale. One clear call to action with your strongest proof: reviews, ratings, before-and-afters, or a gentle nudge to buy. This is the close.

Timing

Email 1 goes out immediately, no delay. Any gap between signing up and getting the promised reward costs you trust and clicks. After that, space the rest two to three days apart so the series plays out over a week to ten days. Present, not pushy.

Always set an exit so anyone who buys mid-series stops getting the rest. Sending a "come buy" email to someone who ordered yesterday tells them you are not paying attention.

Give first, ask second. Be generous in the first two emails (story, useful insight, the reward they signed up for), then make the ask. People who feel like they got something are far more likely to buy.

Common mistakes

  • Repeating the discount in every email. Give it once, then lead with value and story.
  • One welcome email and nothing else. Most first orders come from emails 2 and 3.
  • No purchase exit. Buyers who keep getting welcome emails feel ignored.
  • Treating it as a pure promo blast. People who feel sold to from email one leave fast.
